GEO Agency: What It Does and How to Pick One
A GEO agency makes your company visible inside AI-generated answers. That means getting your brand mentioned, cited and recommended when buyers ask ChatGPT, Gemini, Perplexity or Google’s AI features about your category. The best ones do it by building the third-party evidence those systems trust, not by tweaking your site and hoping.
If you are a founder or executive deciding whether to hire one, this guide covers what the work involves, where agencies differ, and which questions separate real delivery from a monthly report.
TL;DR
- A GEO agency works on how AI engines find, trust and cite your brand. Strong ones combine on-site clarity with earned media, podcasts and community presence.
- AI summaries are changing click behavior: Pew Research found users clicked a traditional result link in 8% of visits to pages with an AI summary, versus 15% without one.
- There is no secret AI-only markup. Google’s own guidance points to crawlable, reliable, people-first content, so the differentiator is authority built off your site.
- Hire on delivery: named placements, citation tracking by prompt, and pricing tied to outcomes rather than hours.

What a GEO agency actually does
GEO stands for generative engine optimization. The term was formalized in an academic paper, GEO: Generative Engine Optimization, presented at the 30th ACM SIGKDD Conference in 2024. In practice, it is the discipline of positioning your content and your brand so that large language models select them as a trustworthy answer. You will also hear it called AEO, or answer engine optimization. Salesforce notes the two terms are often used interchangeably, and that the work centers on entity clarity, machine-readable metadata and consistent, high-trust citations.
A credible GEO agency usually covers five jobs:
- Measurement. Running a defined set of category prompts across the major AI engines and recording whether you appear, how you are described, and who appears instead.
- Category analysis. Mapping which sources AI engines currently lean on for your market: publications, podcasts, forums, review sites, reports.
- On-site clarity. Making sure your pages state plainly what you do, for whom, with evidence a model can lift.
- Off-site authority. Earning mentions in the places engines already trust.
- Iteration. Re-testing prompts, finding where you are still missing, and fixing those specific gaps.
Jobs one to three are table stakes. Job four is where most of the difference between agencies shows up, and it is the hardest to fake.
Why startups feel this first
An established brand has years of accumulated mentions. A Seed to Series B company usually has a thin footprint: a website, a funding announcement, a few founder posts. When a buyer asks an AI engine for the best option in your category, the model has little to work with, so it names the companies that have more.
The shift in buyer behavior makes this costly. In the Pew study of 68,879 unique Google searches from 900 U.S. adults, users who saw an AI summary clicked a link in 8% of visits, against 15% when none appeared. Links inside the summary itself were clicked in only 1% of visits. Pew’s data from March 2025 showed about 18% of the searches studied produced an AI summary, so the effect is real but not universal yet.
The decision is increasingly made before the click. If the answer names three vendors and you are not one of them, your site traffic never has a chance to convert.
GEO vs SEO: where the work differs
SEO and GEO overlap, and a GEO agency that ignores technical fundamentals is not worth hiring. Google states there are no special AI-only files or formatting needed for its AI features. Fast pages, crawlability and unique, reliable content still matter.
The difference is the unit of success.
| Traditional SEO | GEO | |
|---|---|---|
| Goal | Rank a page for a keyword | Be cited or recommended in an answer |
| Main KPI | Rankings, clicks, traffic | Citation share across category prompts |
| Core lever | Page relevance and links | Brand evidence across many trusted sources |
| Typical output | Optimized pages, backlinks | Placements, mentions, evidence pages, prompt-level fixes |
| Feedback loop | Weeks to months | Re-test prompts as engines refresh |
Practitioners describe the shift as moving from rankings to citation share: how often, and in what context, an AI engine cites you when answering relevant category prompts. For a deeper side-by-side, see our breakdown of GEO vs SEO and the fixes that win AI citations.
Why earned media sits at the center
AI engines try to avoid wrong answers, so they lean toward sources that signal experience, expertise, authoritativeness and trustworthiness. Salesforce’s AEO guide frames brand authority built through consistent digital citations as a core component of the work. For a startup, that makes third-party coverage infrastructure, not decoration.
Two patterns matter in practice:
- Breadth beats a single big hit. A single placement in a major outlet helps, but models tend to reward persistent mentions across a varied ecosystem: media, podcasts, and the communities where your buyers ask questions. Many smaller, contextual citations can outweigh one trophy article.
- Context matters as much as count. Being mentioned as an example of your category, next to the right peers, teaches the model what you are.
This is the logic behind narrative engineering: deciding which story about your company the market needs to hear, then placing it where both people and AI systems will encounter it. If that term is new, what a narrative engineering firm does explains the model, and narrative engineering vs PR shows where it departs from a standard retainer agency.
Three kinds of GEO agency
The market looks crowded, but most providers fall into three groups. Knowing which you are talking to saves weeks.
SEO shops that added GEO. Strong on technical audits, schema, content calendars. Good if your gap is on-site. Weaker when your real problem is that nobody credible has written about you.
Monitoring and software vendors. Tools that track mentions across engines and suggest content. Useful for visibility into the problem. A dashboard does not create a citation. Our guide to AI SEO tools ranked by workflow fit covers when software is enough and when you need services.
PR-led visibility firms. Built around earned media, podcasts and community authority, with measurement layered on. This is the group Storyline Pros belongs to, and it fits companies whose category evidence is thin.
Some agencies blend two of these. What matters is which lever they pull first for your situation.

Do you need one at all?
Not every company does. Be honest with yourself on these points.
You probably do not need an agency yet if:
- You have not tested what AI engines say about you. Run twenty category prompts yourself first.
- Your site is thin or technically broken. Fix the basics.
- You cannot yet describe your category position in two sentences.
You likely do if:
- Competitors with weaker products are named in AI answers and you are not.
- Your funding, product launch or research is worth covering but you lack media relationships.
- Your team has no capacity to pitch journalists, book podcasts and participate in communities consistently.
- You sell in a category where buyers research with AI before they ever talk to sales: AI, biotech, fintech, cleantech.
The AI visibility agency playbook goes further into how to structure that hiring decision.
How to choose a GEO agency: the questions that matter
Most pitches sound alike. These questions force specifics.
What exactly will be delivered?
Ask for deliverables in countable units: placements, podcast appearances, published reports, syndicated stories. “Strategy” and “optimization” are not deliverables. If an agency cannot say what you will have in hand at the end of the first month, keep looking.
How do you measure success?
A serious answer names a prompt set, the engines tested, a baseline, and a re-test schedule. The loop worth looking for is the one described by AI-visibility tooling vendors: analyze where an engine answers a query without including you, then publish content built to close that specific gap. If measurement stops at traffic and rankings, it is SEO reporting with a new label.
Where will you get me mentioned?
Get named channels. Vague references to “high-authority sites” tell you nothing. Ask which outlets, which podcast categories, which communities, and why those are the ones AI engines in your category already cite.
How are you paid?
Retainer-only models put the delivery risk on you. Look for fees tied to what is actually delivered, and for a performance-based guarantee in writing. Ask what happens when a placement does not land.
What will you not promise?
No one controls an AI engine. Be wary of anyone guaranteeing a specific ranking inside ChatGPT or promising a position on a specific prompt. A trustworthy agency guarantees its own deliverables and reports citation movement honestly.
A realistic first-quarter plan
Whatever agency you hire, the early sequence should look something like this:
- Baseline. Test a fixed set of category and comparison prompts across the main engines. Record who is cited and which sources the engines pull from.
- Category analysis. Identify the publications, podcasts and communities that shape answers in your market.
- Narrative. Decide the two or three claims about your company that deserve to be repeated: a funding milestone, a data point, a customer outcome, a point of view on the category.
- Evidence pages. Build pages on your own site that state those claims plainly, with proof. Our approach to AI search optimization centers on evidence pages rather than keyword lists.
- Placement. Pitch and secure coverage, podcast guest spots and community contributions that corroborate those claims independently.
- Re-test and adjust. Run the same prompts again, see which gaps closed, and direct the next round of effort there.
Expect the effect to compound. Early placements make later ones easier because journalists and hosts can see prior coverage, and engines see more corroboration.
Perspective: what we see from the inside
Most founders come to us after a version of the same discovery. They ask an AI engine about their category and find two or three competitors named, with descriptions the competitors clearly did not write themselves. Those descriptions came from articles, podcasts and forum threads.
That is why we do not treat GEO as a content-formatting exercise. Formatting helps a model read you. It does not give the model a reason to believe you. Belief comes from independent sources saying consistent things about you, over time, in several places. We call that a 6-channel ecosystem: earned media, podcasts, community amplification, reports and listicles, AI search optimization, and syndication. Each channel reinforces the others.

We also built GEOview AI Visibility Technology because we wanted attribution that agencies usually skip. It shows where you appear, where you do not, and what moved after each placement. Without that, you are buying activity.
If an agency will not tie its fees to delivery, ask why.

FAQ
What is the difference between a GEO agency and an SEO agency?
An SEO agency optimizes pages to rank and earn clicks. A GEO agency optimizes for being cited or recommended inside AI-generated answers, which depends heavily on how often and where trusted third parties mention you. Good GEO agencies still handle technical SEO, because Google says those fundamentals apply to its AI features too.
Is AEO the same as GEO?
Nearly. Salesforce describes the two as often used interchangeably, though AEO is sometimes framed more narrowly around direct answer boxes and featured snippets. In vendor conversations, ask which engines and surfaces the agency actually tests.
How do I know if a GEO agency is working?
Look for movement in citation share on a fixed prompt set, new third-party mentions you can read and verify, and growth in branded searches and direct inquiries. Traffic alone can mislead, since AI summaries reduce clicks even when your visibility rises.
Should I buy a GEO tool instead of hiring an agency?
Tools show you where you stand. They do not create the media coverage, podcast appearances or community presence that engines draw on. If your gap is measurement, a tool may be enough. If your gap is evidence, you need people doing outreach.
What should a startup expect to see first?
A baseline report on how AI engines describe your category and where you are missing, followed by a placement plan tied to that gap. Early wins are usually appearances in the secondary sources engines already reference, which then support larger coverage.
